Good work rarely fails because the people involved are not good enough.
More often the problem sits around the work: unclear decisions, invisible dependencies, weak handoffs, missing information, or a system quietly asking people to compensate for what it never designed. My job is to find the mechanism, build the smallest intervention that makes things materially better, then measure what changed.

Building a Creative Services function from zero.
A new role in a fully remote agency, around 25 creatives and 20-plus live accounts, and no departmental P&L. I built the operating layer: one shared record of the work, forward capacity, freelance forecasting, intake control and the first gross-margin view the department had. Negative margin to eleven consecutive profitable months.

Growing a design studio into multi-market programme work.
Two strong founders, good work and a reputation growing faster than the operating layer under it. I built the layer: shared delivery systems, forward planning, clearer project ownership, commercial administration and a legible new-business pipeline. It let the studio carry a PepsiCo nutrition-sciences platform across markets, legal, IT and release dependencies.

A year in a kitchen, where the feedback loop is about four minutes.
A year-long kitchen residency in a South London pub, with demand running from almost no covers on a bad weekday to more than 130 on a good weekend. We rebuilt what we controlled: layout, storage, suppliers, stock visibility, prep, menu economics, service routines and training. Menu, margin, waste, prep time, staffing and service complexity were one system, not six jobs.

I compare what people think is happening with what the work, the numbers and the system say is happening, then look for the mechanism causing the gap. Not the nearest person to the failure. Not the newest tool.
The intervention should be the least structure that still holds.
Operating principles
No process for process's sake.
Good process is usually invisible. If the work is spending its life discussing the process, something has gone wrong.
Where a problem shows is not always where it starts.
Fix the mechanism, not the nearest person to the failure.
Build capability, not dependency.
A stronger system means more people can carry responsibility without waiting to be rescued.
Design for the system that exists.
The ideal future state is useful. The current constraints are real. Timing is part of the intervention.
